It isn't the drive shaft, Ive had the little balls pop out of the grooves before; thought they had done it again but not this time.

With the front wheels sitting on the ground and the drive shaft removed, I can turn the pinion shaft by hand, which should not be possible.

Something is obviously broken inside, any suggestions as to where I should start opening it up? I have the original manual that shows the exploded view, but it really isn't much help as far as what is the best way to get inside.

        Thanks,

        Joe

I know this is not much help but I have not seen anything about the gear cluster and diff. breaking , it has always been a axle shaft ,right at the bearing behind the steering u joint at the tires.I do not know which side. hopefully someone who has had this break will chime in. People who have had this fail I think all have had loaders to full creating to much traction when not going straight, for the quality of the engineered front end.(as the balls that fall out and shafts fail) I hope that is not taken badly,it is I wonder our faults for not watching the weight we put in these small tractors and not looking at the load spec. and following them . please do not beat on me to hard.

I may be stating some obvious but on my 254, just after I got it I noticed the front wheel drive was not working.  After I drained the Transmission gear oil, opened up the cover, looked inside I noticed that nothing was engaging.  the problem was the pin in the handle had sheared off.   The handle had the feel like it was engaging but actually it was rotating on the handle shaft. I used a steal nail as a new pin it all started working.   I drained the oil and opened it up for nothing.  I could have seen this from outside if I knew to look.   On the same note on axles breaking.   I have a previous post this summer where I was backing away from a tree, the bucket got caught in a branch.  I exploaded a loader cylinder and crushed my right wheel bearings, but my axle stayed intact.

I have a Nortrac NT254, a Jinma 284. I was moving a truck load of dirt from one place to another about 150 yards away. I had it in 4WD in order to scoop up the stuff without tearing up my driveway, and I left it there while traveling in 1st gear high range from point A to point B, over and over again on dry hard ground. After probably a dozen trips or so I heard a crunch in my front end and was suddenly an NT252! I guess I overdid it a bit!! The shaft and the ball couplers were unharmed. I dropped the front axle, removed the top cover from the differential, and found that I sheared a few teeth off of 1 or both of the little spider gears in the front differential. Look at the recent upload to the Photo Gallery titled 'Busted!' Look closely at the gear near the bottom of it. I was able to get all the parts I needed online and do the repairs myself.

Just last weekend I was doing a job with my little 254 tractor for a friend, filling in a hole that was suppose to be a swimming pool that never go finished. He had the dirt  in one big pile not far from the hole. So I had it in 4WD and in low when I was going into the dirt pile so it wouldn't lug and slip the clutch. It would spin the tires a bit to get a full bucket but pretty soft material even on the ground. Anyways, It made a big clunk when I was getting a load! So I backed away from the dirt pile and started to investagate. Started moving forward and you could see the left front tire would bind up every so often. Also you could here it in the front end. So I took it home and tore down the left side on the front axle. Found that it broke the teeth off my Driving gear on the end of my axle shaft.(outer gear) Parts on order and not too bad of a fix but still a set back. Dont mean to high jack, but has anyone else expirenced breaking these gears?
